Live end-to-end scenario runner: spec

Spec for the developer agent. Implement exactly this. Where it is silent, choose the simplest option and record it in README §7 under a new heading "Live e2e runner deviations and additions". The Phase 0 README constraints are binding: offline build and test, Postgres from docker compose, no stored code, diffs or file contents, pnpm, Node 24, strict TypeScript. The code after step 6 is described in the repo README §5 to §7. Where this spec and the README disagree on an existing interface, the README wins.

Agents never run the runner against real GitHub. Implementing and reviewing agents run only the offline commands of §13. Every real-GitHub command (setup, run, verify, cleanup without --only-offline) is started by a human, after reading the runbook. The test network guard (test/setup.ts) and the runner's own preflight (T5) enforce this as far as code can.

Binding rules from earlier steps: - Payloads are triggers. Jobs write only API data or data Graft computed. The runner never changes this. It talks to Graft only as GitHub would (webhooks caused by real GitHub actions), plus read-only DB queries and the existing ops CLIs. - Log hygiene: runner output, reports and capture files carry no tokens, keys, webhook secrets or smee URLs (T7). - Phase 0 enforces nothing: every Graft check must conclude neutral. The runner asserts this; it never relies on anything else.

1. Goal

A human-triggered runner, pnpm graft e2e, that proves Graft against real GitHub (and optionally the real Claude API) in a dedicated sandbox repository:

  1. Run 10 scenarios plus 2 optional baseline scenarios, each with planned GitHub actions, waiters and exact expected results (§6).
  2. After every scenario, check the system invariants (§7): all Graft checks neutral, one Graft comment per PR, no planted sentinel in Graft's database, pilot doctor OK, token spend recorded.
  3. Verify every assumption that only fakes have tested so far (§8), with pass/fail evidence. Each confirmed assumption becomes a ticked HUMAN-TODO entry (report --update-human-todo).
  4. Write a Markdown + JSON report (§9) to the gitignored e2e-runs/.
  5. Be fully testable offline: the runner's logic, waiters, guards, redaction and reports are tested against the existing fake GitHub API, extended into a multi-actor "world" (T14), with an in-process Graft server and worker.

2. Out of scope

Do not create stub code for any of these.

  • Running in CI, on a schedule, or from an agent. No GitHub Actions workflow for the runner.
  • Load or performance testing; more than one sandbox at a time; organisation-owned sandboxes (a later config entry can add one).
  • Turning captured payloads into offline fixtures (§9.4 fixes only the capture format).
  • Clicking check-run buttons through an API (GitHub has none; requested_action is UI only). Buttons are manual steps in --interactive mode.
  • Deleting any repository, including the sandbox and the outsider's fork. Changing branch protection.
  • Any change to Graft's runtime behaviour. The only product changes are T1 (a sweep CLI), T2 (a token-auth dry-run for baseline), T3 (exports) and T4 (register a personal-account App).
  • Installing the App on mmornati/ai-running-coach (it would comment on that repository's PRs). Writing to it in any way.

3. Decisions

# Area Choice Rationale
D1 Sandbox mmornati/graft-sandbox, a user-owned private repository holding a files-only copy of the public mmornati/ai-running-coach (fresh single-commit history), plus a graft-e2e/ fixture directory, a starter graft.yaml and a marker file .graft-e2e-sandbox. Realistic code for the prompts; fixtures make scenario diffs deterministic.
D2 Copy method git clone --depth 1 of the source (anonymous HTTPS: it is public), drop .git, .github/workflows/ and .circleci/, git init -b main, one commit, git push with a credential helper that reads the token from a child-process environment variable. The Git Data API would need ~1,400 blob POSTs (secondary rate limits). A credential helper keeps the token out of URLs, argv and disk. Copied CI would run or fail in the sandbox.
D3 Scenario commits Every scenario commit, branch and PR is made through the REST Git Data API (git.createBlob/createTree/createCommit/createRef/updateRef, pulls.create), never git push. Testable against the fake world, exact control of messages and trailers, no local clone per run.
D4 Sandbox guard Two keys: the repo is listed in the committed e2e/sandboxes.json, and its default branch holds .graft-e2e-sandbox naming it. A hard-coded PROTECTED_REPOS = ["mmornati/ai-running-coach"] plus every configured source can never be a write target, whatever the JSON says. Every non-GET request of every runner client passes a request hook (T6) that throws before sending unless the route targets the sandbox (or an allow-listed route). A typo in a flag or JSON file cannot write to a real repository.
D5 Credentials Actor: GRAFT_E2E_ACTOR_TOKEN, else gh auth token. Outsider (optional): GRAFT_E2E_OUTSIDER_TOKEN. App: from .env through loadConfig, as the ops CLIs do. Graft's server and worker never see actor tokens: the runner refuses to start if .env contains a GRAFT_E2E_* key or any value equal to an actor token, and no file outside src/e2e, src/bin/graft.ts, test/ and docs/ mentions GRAFT_E2E_. User and App identities stay separable; a leaked actor token cannot change what Graft computes.
D6 Outsider mode Derived from the sandbox's visibility. private (default): the outsider is invited as a collaborator (accepted by the human in the browser). It is ineligible because it is neither requested nor a reviewer of the PR it votes on, not because it lacks access. public: the outsider has no access, forks the sandbox and opens its PR from the fork. The report states the mode. On a private repo an account without access cannot see the PR at all, so "no access" and "can vote" are incompatible. A user-owned repo has no read-only collaborator role.
D7 PR author for scenario 8 The outsider authors PR 8 and the actor reviews it. The gate drops the PR author's own votes, so the actor's vote can only be eligible on a PR it did not open.
D8 Talking to Graft Only through GitHub (real webhooks via smee), plus: a read-only DB session (default_transaction_read_only=on), and in-process calls of the ops CLI main from src/bin/graft-ops.ts (pilot doctor, pilot sweep-feedback, pilot sync-reviewers, gate report, baseline --dry-run). Graft is exercised as in production; the DB is only observed.
D9 Feedback sweep New pnpm graft pilot sweep-feedback --installation <id> runs the reaction poll inline for that installation's changes (the CLI has no queue). Then the runner calls pilot sync-reviewers, because the CLI context has no signal listeners. --wait-cron waits for the real 15-minute cron instead. No 15-minute wait by default; the cron path is still verifiable.
D10 Waiting Poll with exponential backoff (2 s, x1.5, cap 15 s) until a condition holds or a per-wait timeout passes; injected clock and sleep. "Nothing changes" is a stability window that polls a fingerprint (s10). No fixed sleeps. Fast when GitHub is fast; deterministic tests.
D11 LLM mode auto (default): decided by the first card of s01: status = 'ok' means live, failure_reason = 'not_configured' means none, anything else stops the run (llm_auth, budget_exceeded, ...). --llm live|none forces it. The runner cannot read the server's environment; the data says which mode Graft is in.
D12 Model expectations Each assertion has a kind: system (deterministic Graft behaviour; always fails the scenario), model (bounds on model output: risk-class bounds and flag presence, never wording; fails unless --lenient-model), soft (reported as WARN, never fails). Nondeterminism must not make the run flaky; real defects must still fail it.
D13 s03 "verifier disagrees" soft. The hard (model) properties: risk at least logic and at least one behaviour change on the card. A correct writer describes the logic change honestly, and then the verifier rightly agrees. The property under test is that the body's "no behaviour change" is not believed.
D14 Sentinels Unique tokens planted in PR titles, bodies, commit messages and diff lines. Hits are classified by table and JSON key: model-prose columns of intent_cards = echo (WARN, allowed by the README contract); github.webhook jobs still inside the 1-hour retention = accounted (with a deadline); anything else = FAIL. The model may quote PR text into its prose, which is allowed; everything else is a privacy bug.
D15 Cost Upper bound per expected model run: cost({input 20,000, output 3 x MAX_OUTPUT_TOKENS}, strong model) with src/llm/pricing.ts. Refuse to start if the plan's bound exceeds --max-cost-usd (default 5). After each scenario, add the real intent_spend.cost_usd of the run's changes; do not start a scenario whose bound would cross the limit (skipped, reason budget). Reuses the eval pricing; the fixtures keep prompts far below 20,000 tokens (U-LIVE-COST-2).
D16 Plans as data A scenario is a list of steps (act, wait, observe, assert, manual). The executor runs them; --dry-run prints acts and waits instead. Dry run and offline tests come for free and match the real run exactly.
D17 Offline mode pnpm graft e2e run --only-offline spawns vitest run --project integration test/integration/live-e2e.test.ts (argv array, no shell) with GRAFT_E2E_OFFLINE_OUT=e2e-runs/offline-<runId>, so the full suite runs against the fake world, the fake LLM and the test database, and writes a real report. --llm none and --scenario are passed as GRAFT_E2E_OFFLINE_LLM and GRAFT_E2E_OFFLINE_SCENARIOS; without GRAFT_E2E_OFFLINE_OUT (a plain pnpm test) the test writes into a temp directory. Fakes stay in test/; production code never imports test helpers; the test DB lifecycle and network guard are reused.
D18 Baseline against the source The optional scenario b2 runs graft baseline --dry-run --auth token against mmornati/ai-running-coach with the actor token, through a GET-only client. --auth token is accepted only with --dry-run. The App must not be installed there (out of scope), and a dry run needs no repositories row. The step 6 spec ruled out --auth token in general; this is the narrow read-only exception.
D19 Order and dependencies Fixed order s01..s10, b1, then b2 only on request. --scenario X adds X's needs transitively; with --run-id it reuses the PRs already in that run's state. s06, s08, s09 and s10 build on PR 1.
D20 Identification Run id e2e-YYYYMMDD-xxxxxx (6 lowercase base32 characters, random). Branch graft-e2e/<runId>/<scenario>, PR title prefix [graft-e2e <runId> <scenario>], label graft-e2e on every PR and issue. Re-runnable; cleanup finds everything by three independent markers.

4. Tasks

Layout: src/e2e/ (the runner, a tool like src/eval), e2e/ at the repo root (committed config and fixtures), test/helpers/fake-github-world.ts, tests test/unit/live-e2e-*.test.ts and test/integration/live-e2e*.test.ts, docs docs/e2e/runbook.md.

Import boundary. src/e2e may import src/config, src/core, src/db/client.ts, src/db/migrator.ts, src/github/{client-factory,errors,rate-limit,managed-comment}.ts, src/llm/pricing.ts, src/pilot/baseline.ts (only normalizeEvent), src/pilot/atomic-write.ts, src/policy/parse.ts, src/eval/terminal.ts (toTerminalSafe) and the modules' index.ts. It never imports src/bin, src/queue, src/webhooks, src/http or test/. Only src/bin/graft.ts imports src/e2e. U-LIVE-BOUND-1 enforces it. README §5 "Layout" is updated (also: "src/pilot is imported by src/bin and, for normalizeEvent and writeFileAtomic, src/e2e").

T1. pnpm graft pilot sweep-feedback --installation <id>

  • In src/modules/intent/feedback.ts, extract the selection query of sweepFeedback into export async function listChangesToPoll(db, now: Date, o: { installationId?: number }): Promise<PollData[]> (same SQL, plus and r.installation_id = $id when given). sweepFeedback calls it unchanged in behaviour. Export listChangesToPoll and pollReactions from modules/intent/index.ts.
  • In graft-ops.ts, pilot sweep-feedback calls pollReactions sequentially for each row with cliContext(...) and prints polled <n> PRs, <m> votes recorded, <k> skipped. A PermanentJobError counts as skipped; other errors propagate (exit 1). Added to USAGE, README "Pilots and gate" and the onboarding command list.
  • AC: I-LIVE-SWEEP-1, U-LIVE-OPS-1; the existing sweep tests pass unchanged.

T2. baseline --auth token (dry run only)

  • graft baseline ... --auth app|token (default app). token requires --dry-run (else usage error, exit 2) and reads GRAFT_BASELINE_GITHUB_TOKEN (missing: exit 2, naming the variable only). OpsDeps gains baselineToken?(): string | undefined (default: the environment variable) so the runner injects the actor token without touching process.env.
  • runBaseline gains an optional octokit source: with it, the repositories lookup is skipped (installation_id unused), baseRef comes from --base or repos.get, and the function asserts dryRun === true. The client is built with Octokit from @octokit/rest with auth set to the token, inside src/github/client-factory.ts (new forToken(token); still the only place an Octokit is built), and wrapped by a GET-only hook.
  • AC: U-LIVE-BASE-1 (refusals, GET-only, no DB write); the existing baseline tests pass unchanged.

T3. Exports for the runner

Export from the modules' index.ts: PROVENANCE_CHECK_NAME, INTENT_CHECK_NAME, INTENT_CHECK_ACTIONS, POLICY_CHECK_NAME. MANAGED_COMMENT_MARKER and SECTION_ORDER are already exported by src/github/managed-comment.ts. No renaming.

T4. Personal-account App registration

github/register-app.html gets an account-type choice: Organization (current behaviour) or Personal account (form.action = "https://github.com/settings/apps/new"). The manifest stays "public": false: a private App installs only on its owner's account, so the App for mmornati/graft-sandbox is registered under mmornati. test/unit/manifest.test.ts is unchanged (the manifest does not change).

T5. CLI entry, config and preflight (src/e2e/cli.ts, config.ts, preflight.ts)

  • src/bin/graft.ts adds the group e2e, loaded with a dynamic import("../e2e/cli.js") (U-CLI-6 keeps passing). It passes an E2eDeps object that includes ops(argv): Promise<{ code: number; out: string; err: string }> calling graft-ops.main in-process with captured IO and a fresh DB per call (main destroys the DB it opens).
  • E2eDeps (injected in tests): loadConfig, env, fetch? (used by every GitHub client), openReadOnlyDb(url), ops, readyz(): Promise<boolean>, now, sleep, prompt(question): Promise<string>, spawn (for git, gh and vitest; argv arrays only), outDir (default e2e-runs), isTty.
  • e2e/sandboxes.json (committed):
{ "version": 1,
  "sandboxes": [{ "repo": "mmornati/graft-sandbox", "source": "mmornati/ai-running-coach",
                  "visibility": "private", "defaultBranch": "main" }] }

zod-validated. A sandbox equal (case-insensitive) to any source or to an entry of PROTECTED_REPOS is a config error (exit 2). --sandbox <owner/repo> picks one; default is the only entry. - Preflight for every real-GitHub command, in this order, each failure exit 3 with one line naming the check (never a value): CI is unset; on a TTY, the human types the sandbox full name, or --confirm <owner/repo> matches it; .env passes the token check (D5); the actor token is non-empty and GET /user works (record login and id); the actor login equals the sandbox owner; the sandbox exists and holds the marker naming it (except setup --create); the App installation for the sandbox exists (apps.getRepoInstallation with the App JWT); Graft's DB is reachable and has no pending migrations; installations and repositories rows exist for it; readyz() is true (GET http://localhost:$PORT/readyz); there is no pgboss.job row in state created older than 2 minutes (a stopped worker); main:graft.yaml equals e2e/fixtures/graft.yaml byte for byte (else "run setup --yes to restore"); the actor login is not in GRAFT_AGENT_LOGINS; at most 50 open PRs carry the graft-e2e label (else "run cleanup"); no e2e-runs/.lock held by a live process (the lock is created with O_EXCL, holds the pid, and is removed on exit). - Exit codes: 0 every scenario passed or was skipped; 1 a scenario, invariant or (non-lenient) model assertion failed; 2 usage or configuration; 3 aborted (preflight, guard refusal, budget, declined, timeout of a preflight wait). - AC: U-LIVE-CLI-1..3, U-LIVE-GUARD-3.

T6. Clients and guards (src/e2e/clients.ts, guard.ts)

Four Octokit clients, all built through src/github/client-factory.ts (add forToken(token, { fetch })):

Client Auth Allowed non-GET routes
actor actor token any route under /repos/<sandbox>/; POST /user/repos (only inside setup --create --yes); POST /graphql only for the mutation markPullRequestReadyForReview with a pullRequestId recorded in this run's state for a sandbox PR
outsider outsider token /repos/<sandbox>/ routes for reactions and (private mode) refs, commits, pulls; public mode: POST /repos/<sandbox>/forks and routes under /repos/<outsiderLogin>/<sandboxName>/ after GET of that repo shows parent.full_name = sandbox
app App JWT POST /app/hook/deliveries/{id}/attempts only
probe installation token none (GET only); used for assumption probes
  • The guard is an octokit.hook.before("request", ...) that throws GuardRefusal (exit 3) before the request is sent. PROTECTED_REPOS and sources are refused for every non-GET, also when they appear in a GraphQL variable. DELETE /repos/{owner}/{repo} is refused unconditionally. A ref deletion is allowed only for heads/graft-e2e/<runId>/....
  • Every client gets installRateLimit (minRemaining 100, maxWaitMs 15 min, maxRequests 3000 per run) and a mutation spacer: at least 1,000 ms between non-GET requests per token (GitHub's secondary-limit guidance).
  • With --capture, a hook.after/hook.error writes the exchange (§9.4).
  • AC: U-LIVE-GUARD-1, U-LIVE-GUARD-2.

T7. Secrets and redaction (src/e2e/secrets.ts)

  • A SecretRegistry holds every secret value: actor and outsider tokens, the App private key, GITHUB_WEBHOOK_SECRET, ANTHROPIC_API_KEY if present in the runner's env, SMEE_URL (anyone holding it reads the payloads), every installation token and JWT the runner sees. redact(text) replaces each registered value with [REDACTED], then the patterns gh[pousr]_[A-Za-z0-9]{20,}, github_pat_[A-Za-z0-9_]{20,}, sk-ant-[A-Za-z0-9_-]{10,}, JWTs eyJ[\w-]+\.[\w-]+\.[\w-]+, PEM blocks, (token|bearer)\s+\S+ (case-insensitive) and https://smee\.io/\S+.
  • Every sink goes through it: io.out, io.err, report, state and capture writers, error messages (errors first go through sanitizeError semantics: name, status, method, route template, request id). Output also goes through toTerminalSafe.
  • Tokens never appear in URLs (no ?access_token=, no https://x:<token>@), argv or files. gh auth token is read through spawn without a shell; its stdout is trimmed, registered, never printed. The git credential helper (D2) is !f() { echo username=x-access-token; echo "password=$GRAFT_E2E_GIT_TOKEN"; }; f, passed with -c credential.helper= (reset) then -c credential.helper=<helper>, and the token is set only in that child's environment.
  • AC: U-LIVE-SEC-1..3.

T8. Steps, executor, waiters (src/e2e/plan.ts, waiters.ts)

  • Step union: act (one GitHub mutation: createIssue, commit (branch from a base ref or append; force option), openPr (draft option, label graft-e2e), markReady, react, requestReviewers, review (APPROVE or COMMENT), pushMain, redeliver, fork), wait (a named waiter with timeout), observe (store an observation under a key), assert (an expectation with kind), manual (interactive instruction; skipped with a notice without --interactive), ops (an ops CLI call). Later steps reference earlier results by key (ref("s01.pr")).
  • Executor modes: live (run), dry-run (print act, wait and manual steps with resolved or placeholder values; perform no non-GET request and no ops call that writes: sweep-feedback, sync-reviewers).
  • waitUntil(probe, { timeoutMs, initialMs = 2000, factor = 1.5, maxMs = 15000 }, clock): returns the probe's first truthy value; a probe error classified transient or rate_limited is retried, any other propagates; on timeout it throws WaitTimeout(name, lastObservation) and the scenario fails with the last observation in the report. --timeout-scale <x> multiplies every timeout.
  • Default timeouts: delivery seen in webhook_deliveries 90 s; provenance published 120 s; card published 600 s (live) or 120 s (none); policy final 300 s; re-evaluation after a push 300 s; GitHub redelivery attempt listed 120 s; stability window 60 s.
  • Standard waiter prSettled(pr, headSha): changes.head_sha = headSha; a card row for the head with a display; the latest policy_verdicts row for the head has risk_final = true (or risk_source = 'card_unavailable') and published_at set; the three Graft check runs on the head (checks.listForRef, filtered by app.id = GITHUB_APP_ID) are completed.
  • AC: U-LIVE-WAIT-1, U-LIVE-WAIT-2, U-LIVE-PLAN-1, U-LIVE-PLAN-2.

T9. Scenarios (src/e2e/scenarios/*.ts) and fixtures (e2e/fixtures/)

  • e2e/fixtures/graft.yaml (starter; must pass pnpm graft policy check):
version: 1
default:
  require: { humans: 1 }
rules:
  - name: trivial
    match: { risk: trivial }
    approve: auto
  - name: ci-config
    match: { paths: [".github/**"] }
    require: { humans: 1, team: platform }
  - name: agent-logic
    match: { author: agent, risk: [logic, sensitive] }
    require: { humans: 1 }

e2e/fixtures/graft.s09.yaml is the same plus - { name: e2e-docs-two, match: { paths: ["graft-e2e/docs/**"] }, require: { humans: 2 } } (block style). e2e/fixtures/graft.s05.yaml is version: 1 with one rule approve-everything, match: { risk: [trivial, logic, sensitive] }, approve: auto. - e2e/fixtures/sandbox/graft-e2e/ (copied to the sandbox by setup): docs/guide.md (about 20 lines of prose with exactly five misspellings: recieve, seperate, definately, occured, untill), src/pace.py (a pace_per_km(seconds, metres) that returns round(x, 2) and a constant MAX_PACE_MIN = 15, with a docstring containing caluclate), src/zones.py (a zone(hr, max_hr) with thresholds 0.6/0.7/0.8/0.9). - Each edit is a pure function (baseText) => newText with a precondition (the target text is present); a failed precondition fails the scenario with "fixture drift: run setup --yes". - Trailers for agent commits (last paragraph): Graft-Agent: claude-code, Graft-Model: claude-sonnet-5-5, Graft-Task: #<issue> where <issue> is the run's issue created in s01 (label graft-e2e, title [graft-e2e <runId>] e2e task, no sentinel). Commit author: Graft E2E <id+login@users.noreply.github.com> of the committing account; never an @anthropic.com address. - Sentinels (src/e2e/sentinels.ts): ZQSNT + 12 lowercase base32 characters + - + kind (T title, B body, C commit message, D diff), one per kind per PR-creating scenario, stored in the run state. Placement: the title ends with (ref <T>); the body has <!-- <B> --> on its own line before any trailer paragraph; the commit message has ref <C> as a paragraph between the subject and the trailers; the diff adds a comment line (<!-- <D> --> in Markdown, # <D> in Python, # <D> in YAML). - The scenario table (§6) is the contract: steps, waits and assertions. - AC: U-LIVE-SCEN-1..10, I-LIVE-RUN-1..3.

T10. Invariants (src/e2e/invariants.ts)

Implement §7. Each returns { id, status: "pass" | "fail" | "warn" | "accounted", detail }, with details that hold counts, table and column names, ids and check names, never values of PR text. - AC: U-LIVE-INV-1..5, U-LIVE-SENT-1, I-LIVE-SENT-1.

T11. Assumption checks (src/e2e/assumptions.ts)

Implement §8. Each check is a pure evaluator over evidence collected by probes and scenarios: { id, status: "pass" | "fail" | "unverified" | "skipped", evidence }. Evidence is a small JSON object (at most 2 KB after redaction) of status codes, ids, booleans, field names and enum values. - HUMAN-TODO.md gets an HTML anchor <!-- e2e:<anchor> --> at the end of each item in the mapping of §8; text unchanged otherwise. - AC: U-LIVE-ASSUME-1, U-LIVE-REP-2.

T12. Setup and cleanup (src/e2e/setup.ts, cleanup.ts)

setup [--create] [--yes] [--invite-outsider] [--dry-run]: 1. Preflight (T5) minus the sandbox-exists, marker, App and policy checks. 2. GET /repos/<sandbox>. 404 without --create: exit 3 ("sandbox missing; rerun with --create --yes"). 404 with --create: print the plan; without --yes ask on a TTY (non-TTY: exit 3). Then repos.createForAuthenticatedUser({ name, private: visibility === "private", auto_init: false, has_wiki: false, has_projects: false, description: "Graft e2e sandbox: files-only copy of <source>. Safe to close PRs." }), then the copy of D2 into a fresh mkdtemp directory (mode 0700) removed afterwards, with the marker ({"graftE2eSandbox":1,"repo":...,"source":...,"sourceCommit":<sha>,"createdAt":...}), graft.yaml from the fixture and graft-e2e/. Refuse a source whose .gitattributes contains filter=lfs. The git steps go through an injected GitPusher interface (the offline test uses a fake that writes the tree into the world). 3. Existing repo: the marker must name it (else exit 3: "exists but is not a Graft e2e sandbox"); its visibility must match the config; a drifted graft.yaml or graft-e2e/ is reported, and restored by one commit to main with --yes. 4. With --yes: disable Actions (PUT /repos/<sandbox>/actions/permissions {enabled:false}, then confirm with a GET); create the label graft-e2e if missing. 5. Outsider (token present): private mode with --invite-outsider --yes: repos.addCollaborator, print the invitation URL, then poll GET /repos/<sandbox> with the outsider token until 200 (timeout 10 min). Public mode: the outsider's fork is created lazily by s08. 6. App: apps.getRepoInstallation (JWT). 404: print https://github.com/apps/<slug>/installations/new (or "set GITHUB_APP_SLUG") and exit 3. Record the installation id; GET /app/installations/{id} gives repository_selection, permissions and events (A09). DB: an installations row for it and a repositories row for the sandbox; if missing, print "Graft was not running at install: remove and re-add the repository in the App's installation settings". 7. Write e2e-runs/sandbox.json (ids, logins, mode; no secret).

cleanup [--run-id <id> | --all] [--yes] [--dry-run]: lists PRs with the label graft-e2e, the title prefix and the head ref prefix (all three), closes open ones (pulls.update state: closed), deletes their head branches (heads/graft-e2e/<runId>/..., in the outsider's fork with the outsider client in public mode), closes the run's issues. It never deletes a repository, never touches main, and a second run does nothing. Without --yes it prints the plan and asks. - AC: I-LIVE-SETUP-1, I-LIVE-CLEAN-1, U-LIVE-CLI-2.

T13. Report, state, capture, verify (src/e2e/report.ts, report-schema.ts, state.ts, capture.ts)

Implement §9. state.json is written after every step (writeFileAtomic from src/pilot/atomic-write.ts; mode 0600). verify [--run-id] [--after-retention] reruns invariants and assumption evaluations for a finished run (GitHub GETs and DB reads only) and rewrites the report. report [--run-id] [--update-human-todo] re-renders from state.json. .gitignore gets e2e-runs/. - AC: U-LIVE-REP-1..3, U-LIVE-CAP-1.

T14. Fake GitHub world (test/helpers/fake-github-world.ts)

  • createFakeGitHubApi gains options owner and repo (defaults graft-sandbox, sample-ts: existing tests unchanged).
  • createFakeGitHubWorld({ owner, repo, appId, botLogin, users: { actor, outsider? } (login, id, token), deliver(event, body, guid): Promise<number> }) wraps the fake API's state and serves, before falling through to api.fetch:
  • identity by Authorization header: user tokens map to users, installation tokens to the App bot, JWTs to the App; GET /user;
  • a minimal git store: blobs, trees (path to content, full trees only), commits (tree, parents, message, author), refs; git/blobs, git/trees, git/commits, git/refs create, update (force), delete; git/ref/heads/... get. PR files and patches are computed from the base and head trees (a whole-file replacement hunk per changed file is enough; additions and deletions must be consistent);
  • POST/PATCH /pulls, POST /issues, PATCH /issues/{n}, POST /issues/{n}/labels, POST /issues/comments/{id}/reactions, POST /pulls/{n}/requested_reviewers, POST /pulls/{n}/reviews, POST /graphql (markPullRequestReadyForReview only), POST /repos/.../forks, GET /repos/{o}/{r}, PUT .../actions/permissions, POST /user/repos, PUT .../collaborators/{u};

  • comments and PR bodies with Accept: application/vnd.github.full+json get a body_html from a tiny renderer: HTML-escape; @login of a known user outside code spans becomes <a class="user-mention" ...>; > [!IMPORTANT|WARNING|NOTE] blocks become <div class="markdown-alert markdown-alert-<kind>">. Documented as approximate;

Payloads validate against @octokit/webhooks-schemas for the fields Graft's zod schemas read (U-LIVE-WORLD-1);
  • state.omitPerformedViaApp and a failNext passthrough stay available.
  • The integration test runs buildServer and startWorker in-process (as test/integration/e2e.test.ts), deliver posts through server.inject with TEST_WEBHOOK_SECRET, the LLM is createFakeLlm with a handler keyed by the fixture file in the diff (typo diffs: trivial and agree; pace.py: logic, the writer lists pace.py as out of scope, the verifier disagrees; zones.py with injection text: logic, instructions_in_data: true), and E2eDeps.ops calls graft-ops.main with the world's GitHub factory and the test config.

T15. Runbook docs/e2e/runbook.md

Sections, in order: (1) what the runner does and costs (time about 40 minutes, cost bound per D15, what lands on GitHub); (2) one-time setup: register a personal-account App from the manifest (T4; hook URL = a new smee channel; record App id, slug, PEM path, webhook secret), .env (GITHUB_APP_ID, GITHUB_APP_PRIVATE_KEY_PATH, GITHUB_WEBHOOK_SECRET, GITHUB_APP_SLUG, SMEE_URL, optional ANTHROPIC_API_KEY, GRAFT_LLM_DAILY_TOKEN_BUDGET), and a statement that no GRAFT_E2E_* value may be in .env; (3) actor token: a fine-grained PAT owned by mmornati limited to graft-sandbox (Contents, Pull requests, Issues: read and write; Administration: read and write, only for setup), or gh auth token; (4) optional outsider: a second GitHub account, a classic PAT (repo for a private sandbox, public_repo for a public one), 7-day expiry, exported only in the shell; (5) start Graft: mkdir -p e2e-runs/logs, pnpm db:up, pnpm db:migrate, pnpm dev:server 2>&1 | tee e2e-runs/logs/server.log, pnpm dev:worker 2>&1 | tee e2e-runs/logs/worker.log, pnpm tunnel; (6) pnpm graft e2e setup --create --yes [--invite-outsider], then install the App on the sandbox (Only select repositories) and rerun setup --yes; (7) run: pnpm graft e2e run --dry-run, then run [--interactive] [--server-log ... --worker-log ...]; (8) reading the report; (9) after 65 minutes: verify --after-retention; then report --update-human-todo and commit the ticked HUMAN-TODO; (10) cleanup --yes; (11) one subsection per failure type of §9.5 with what to check and what to do; (12) never: run in CI, put tokens in .env, point --sandbox at a real repository, share the smee URL.

5. CLI usage

pnpm graft e2e setup [--sandbox o/r] [--create] [--yes] [--invite-outsider] [--dry-run] [--confirm o/r]
pnpm graft e2e run [--sandbox o/r] [--scenario <id>]... [--run-id <id>] [--dry-run] [--interactive]
                       [--llm auto|live|none] [--max-cost-usd 5] [--lenient-model] [--wait-cron]
                       [--with-source-baseline] [--server-log <file>] [--worker-log <file>]
                       [--capture] [--timeout-scale 1] [--confirm o/r] [--json]
pnpm graft e2e run --only-offline # the whole suite against the fake world; no network
pnpm graft e2e verify [--run-id <id>] [--after-retention] [--server-log ...] [--worker-log ...]
pnpm graft e2e report [--run-id <id>] [--update-human-todo]
pnpm graft e2e cleanup [--run-id <id> | --all] [--yes] [--dry-run]

--run-id defaults to the newest directory in e2e-runs/. --scenario takes s01..s10, b1, b2, repeatable. --with-source-baseline adds b2. --json prints the report JSON to stdout at the end. --only-offline ignores every option except --scenario and --llm.

6. Scenarios

Notation: PR n is the PR of scenario s0n. "3 neutral" means the three Graft check runs (graft/provenance, graft/intent, graft/policy, app.id = GITHUB_APP_ID) on the head SHA are completed with conclusion neutral. "One comment" means exactly one PR comment whose first line is MANAGED_COMMENT_MARKER. Columns live and none are the expectations per LLM mode; S = system, M = model, W = soft. Every PR-creating scenario starts by prSettled (T8). Every expectation not marked M or W is S. Model wording is never asserted.

id Needs Actions Expected (both modes) live none

s10 redelivery s01 list GET /app/hook/deliveries (JWT), find the pull_request/opened delivery whose request.payload.pull_request.number is PR 1 (guid G); fingerprint; redeliver; wait until the list shows a newer attempt for it; stability window the attempt has redelivery: true and a 2xx status_code; A17 records whether its guid equals G; over the 60 s window the fingerprint does not change: the webhook_deliveries count and the github.webhook jobs for the installation (both left out of the fingerprint when the attempt's guid differs from G, where one new delivery and one new job are expected), PR 1's intent_cards, intent_displays, policy_verdicts, intent_spend, change_provenance.updated_at, pg-boss jobs created since the redelivery for the installation other than github.webhook and the cron-driven queues of src/app/crons.ts, the comment's updated_at, and the check-run ids and completed_at on PR 1's head; with --server-log, a line with deliveryId G, outcome duplicate same same
b1 baseline on the sandbox s07 ops baseline --repo <sandbox> --from <run day - 7> --to <run day + 1> --dry-run --max-requests 300 exit 0; output starts "dry run: nothing written"; PR count at least the number of run PRs; review_time_runs count unchanged same same
b2 baseline on the source (optional) - ops baseline --repo mmornati/ai-running-coach --from <run day - 84> --to <run day> --dry-run --auth token --max-requests 500 with the actor token injected through OpsDeps.baselineToken exit 0; "dry run: nothing written"; zero non-GET requests to the source in the recorded request log; review_time_runs count unchanged same same

Scenario notes: - s01, live: the first card decides the LLM mode (D11). Once the mode is live, a later card with status unavailable fails that scenario (S) and the report shows its failure_reason. - s08, public mode: the outsider forks the sandbox (POST /repos/<sandbox>/forks), waits until the fork exists, and syncs it to the sandbox's main (repos.mergeUpstream). Requested-reviewer evidence is unverified (a fork author cannot request reviewers). - s08 without an outsider token, or in mode none: skipped with a clear notice. The probes of §8 still run. - s09 restores the starter even when an assertion fails (a finally step). If the run is interrupted between the two pushes, the next preflight refuses until setup --yes restores it. - Every scenario records PR URLs and numbers, head SHAs, start time, duration, and cost (sum of intent_spend.cost_usd of its changes between its start and end) and tokens.

7. Invariants (after every scenario)

id Check Fails when
INV-1 Every Graft check run (app.id = GITHUB_APP_ID, all pages of checks.listForRef) on the current head of every open run PR is completed and neutral. any other status or conclusion, or fewer than 3 Graft check runs
INV-2 For every run PR: the comments (all pages of issues.listComments) whose first line is MANAGED_COMMENT_MARKER and that are ours (A01 rule: performed_via_github_app.id = GITHUB_APP_ID, or author <slug>[bot] of type Bot when GITHUB_APP_SLUG is set) number exactly 1, and its id equals changes.graft_comment_id. 0 or more than 1, or an id mismatch
INV-3 Sentinel scan: for every table in schema public and in the pg-boss schema (except kysely_migration*), select row_to_json(t)::text from t where strpos(row_to_json(t)::text, $s) > 0 for each sentinel of the run; each hit is mapped to its top-level JSON key. Classes: echo for intent_cards.{goal, behavior_changes, out_of_scope_edits, model_risk_reason, verifier_claims, verifier_missing, verifier_unexplained} (WARN); accounted for a <schema>.job row with name = 'github.webhook' that is not completed or failed, or whose completed_on + 3600 s is in the future (detail: the deadline); else fail. With --server-log/--worker-log, any sentinel or registered secret in the log files is a fail. verify --after-retention (allowed only when the run's last delivery is more than 3,900 s old) turns every remaining github.webhook hit into fail. any fail hit; the detail names the table and key only
INV-4 ops pilot doctor --installation <id> --json: exit 0 and every WARN is in the allowed set: rollup and feedback always; cards in mode none. a FAIL, exit not 0, or another WARN
INV-5 Mode live: every card of the run created during the scenario with status ok and not cached has at least one intent_spend row for its change with tokens > 0 and cost_usd not null. Mode none: no intent_spend row with tokens > 0 for the run's changes. any violation

Invariants run in the order above; all run even when one fails. A failed invariant fails the scenario.

8. Assumption checks

Probes use the probe (installation token) or app (JWT) client unless noted, and run once per run after the scenario that provides their evidence. "Anchor" is the <!-- e2e:... --> added to HUMAN-TODO (T11); report --update-human-todo ticks an item only when every assumption mapped to its anchor passed in that run.

id Assumption Probe and evidence Pass when Anchor (HUMAN-TODO item)
A01 Comments created by the App carry performed_via_github_app.id (D13) issues.getComment of PR 1's Graft comment with the probe and the actor client: the value of performed_via_github_app.id from each both equal GITHUB_APP_ID s2-performed-via (step 2, "Confirm that comments created by the App...")
A02 The bot-login fallback would match same response: user.login, user.type user.type = "Bot" and, when GITHUB_APP_SLUG is set, user.login = <slug>[bot] (unset: unverified, evidence shows the login so the human can set it) s2-performed-via
A03 Reactions are readable with the App's permissions reactions.listForIssueComment on PR 8's (else PR 1's) comment: status, count, whether the actor's reaction is listed 200 and the actor's reaction is listed s3-outputs
A04 A 👍 is recorded by the scheduled poll within 15 minutes --wait-cron: no CLI sweep; wait up to 16 min for the intent_feedback row source reaction of the actor on PR 8; evidence: minutes taken with --wait-cron: row present. Without it: unverified (evidence "cron path not exercised"; s08 already asserts the row written by the CLI sweep) s3-outputs
A05 The buttons show on graft/intent interactive answer of the actor ("Do you see Card is accurate / Card is wrong? y/n") plus checks.get JSON keys recorded y s3-outputs
A06 A click is delivered and recorded webhook_deliveries row check_run/requested_action after the prompt; intent_feedback source check_action for the actor on PR 8 both present s3-outputs
A07 What an outsider's click does interactive: the outsider's answer (clicked, no buttons, no access) and the recorded rows informational: pass when the outcome is recorded either way; a recorded click must still be dropped by the gate (s08) none
A08 metadata: read suffices for the permission endpoint repos.getCollaboratorPermissionLevel({ username: actorLogin }): status, permission; s08: pr_reviewers.verified and reviewer_check_denials 200 with permission admin, and (when s08 ran) the actor is verified with no denial s6-backfill
A09 The installation has the manifest's permissions and events GET /app/installations/{id}: permissions, events, repository_selection permissions equal github/app-manifest.json default_permissions; events include check_run, pull_request, pull_request_review, push; selection selected s5-events
A10 pull_request_review arrives webhook_deliveries rows pull_request_review/submitted for s07 (and s08) present s5-events
A11 push arrives webhook_deliveries rows push for s06's branch and s09's main present s5-events
A12 A push to main editing graft.yaml re-evaluates open PRs s09 result; the delivery's payload (via getWebhookDelivery) lists graft.yaml in commits[].modified s09 passed s5-check-github
A13 Timeline event shapes match the fakes issues.listEventsForTimeline for PR 7 and PR 8; each event through normalizeEvent; evidence: event names, key sets of review_requested, reviewed, ready_for_review 200 (which also proves issues: read covers PR timelines), and review_requested, reviewed and ready_for_review were each seen and each normalizes to a non-null event of its kind. A kind not seen (no outsider, or public mode for review_requested) makes it unverified s6-baseline-github (also needs b1 passed)
A14 git/ref/heads%2F<branch> is accepted git.getRef({ ref: "heads/main" }) status; s01 policy_status ok 200 and ok s5-check-github
A15 Alert blocks render body_html of PR 5's comment (and PR 3's when disagree) contains markdown-alert s5-check-github
A16 No mention renders from Graft's comment s02 and s04 evidence, with the s04 control no mention in Graft's body_html, and the control mention present s5-check-github
A17 Deliveries are listable with the JWT and a redelivery is a duplicate s10: list status; guid of the attempt vs G; Graft log line when given list 200, guid equal to G, s10 passed (a different guid with s10 passed is fail with evidence "redelivery uses a new guid; Graft converged") s6-redelivery (new item, T11)
A18 github.webhook retention is 1 hour DB: select deletion_seconds from <schema>.queue where name = 'github.webhook'; verify --after-retention 3600 and, in verify --after-retention, no github.webhook job of the run remains; before that verify the status is unverified s6-retention
A19 Model access and pricing s01 card: writer_model, verifier_model, first_pass_model; intent_spend.cost_usd models start with GRAFT_LLM_MODEL_FAST or GRAFT_LLM_MODEL_STRONG, and cost is not null (mode none: skipped) s3-model-access
A20 Installation webhooks create the rows DB installations (not deleted) and repositories (not removed) for the sandbox present s1-install
A21 Rate-limit headers are present x-ratelimit-limit, -remaining, -reset on a probe response all three present s6-baseline-github

Probe failures are evidence, not crashes: a 403 or 404 becomes fail with the status. A probe the run could not reach (scenario skipped) is skipped; one that needs --interactive and did not get it is unverified.

9. Report

9.1 Files

e2e-runs/<runId>/: state.json, report.json, report.md, optional capture/. Directories 0700, files 0600, written atomically. e2e-runs/ is gitignored (git check-ignore e2e-runs/x succeeds).

9.2 report.json (zod schema src/e2e/report-schema.ts, schemaVersion: 1)

sentinels: { planted, hits: [{ scenario, kind, table, key, class, deadline? }] },
humanTodo: [{ anchor, assumptions: [ids], resolvable: boolean }],

expected and observed are short strings or small JSON values (risk classes, statuses, counts, ids, check titles rendered by Graft's policy and provenance code). Never PR titles, bodies, diffs, model prose, intent check titles, tokens or the smee URL.

9.3 report.md

In order: header (run id, mode, sandbox, Graft commit, duration, cost vs limit); a summary table (scenario, status, PR links, duration, cost, failed assertion ids); one section per scenario with an expected-vs-observed table (kind column) and its invariants; Assumptions (separate table: id, anchor, status, evidence summary); Sentinels (counts per class, then each non-echo hit by table and key); HUMAN-TODO (anchors resolvable in this run, and the exact command to tick them); Skipped (reasons); Next steps (one line per failure type present, pointing at the runbook subsection). All text goes through redact and toTerminalSafe.

9.4 Capture (--capture; format only)

e2e-runs/<runId>/capture/: - manifest.json: { captureVersion: 1, runId, graftCommit, sandbox, appId, createdAt, redactions: [rule names] }. - api/<seq:6>-<METHOD>-<route-slug>.json: { seq, at, scenario, client: "actor" | "outsider" | "app" | "probe", method, route (Octokit template, e.g. "GET /repos/{owner}/{repo}/pulls/{pull_number}"), path, query, status, requestBody (non-GET only), responseHeaders (only content-type, link, x-github-request-id, x-ratelimit-*), responseBody }. - webhooks/<seq:6>-<event>.<action>.json, from getWebhookDelivery after each scenario for the deliveries of the sandbox in its window: { seq, guid, event, action, installationId, repositoryId, deliveredAt, redelivery, statusCode, headers (X-GitHub-Event, X-GitHub-Delivery, X-GitHub-Hook-Installation-Target-ID/Type; every signature header removed), payload }. - index.jsonl: one line { file, kind: "api" | "webhook", scenario, seq } per file. - Redaction: the secret registry and patterns (T7); every email value becomes user@example.invalid; avatar_url and gravatar_id become ""; installation tokens in token responses become [REDACTED]. Sentinels and fixture text are kept.

9.5 Failure types (report "Next steps" and runbook §11)

preflight (which check), guard_refusal, no_delivery (no webhook_deliveries row within 90 s: tunnel, hook URL, App events), signature (server log invalid_signature: webhook secret), card_timeout (worker down, LLM slow, budget), llm_failure (card failure_reason), neutral_violation (a bug: stop and report), comment_ownership (A01/A02: set GITHUB_APP_SLUG, D13 decision), sentinel_leak (privacy bug: stop, keep the report, purge with pilot purge if needed), doctor, permission_403 (A08: raise with the product owner before adding a permission), rate_limit, model_mismatch (look at the card on GitHub; prompt work goes through pnpm eval), budget.

10. Test plan (all offline)

Unit tests: test/unit/live-e2e-*.test.ts. Integration tests: test/integration/live-e2e*.test.ts (real Postgres, in-process server and worker, fake world, fake LLM). The test IDs are prefixed LIVE so they do not collide with the existing I-E2E-* tests.

ID Asserts
U-LIVE-BOUND-1 src/e2e imports only the allowed modules; only src/bin/graft.ts imports src/e2e; no file outside src/e2e, src/bin/graft.ts, test/, docs/ contains GRAFT_E2E_.
U-LIVE-CLI-1 Usage and exit codes per T5; unknown subcommand prints usage and exits 2; graft policy check still runs with an empty environment (U-CLI-6 unchanged).
U-LIVE-CLI-2 setup on a missing repo without --create: exit 3 and zero non-GET requests; --create without --yes on a non-TTY: exit 3; cleanup without --yes on a non-TTY: exit 3, plan printed.
U-LIVE-CLI-3 Preflight: each check fails alone with its own one-line message and exit 3 (CI set, wrong --confirm, actor not the owner, missing marker, readyz false, pending migration, stale created job, drifted graft.yaml, actor in GRAFT_AGENT_LOGINS, held lock).
U-LIVE-GUARD-1 Sandbox config: a sandbox equal to its source, to mmornati/ai-running-coach (any case) or missing from the JSON is refused; a repo without the marker or with a marker naming another repo is refused.
U-LIVE-GUARD-2 Write hook: a non-GET to the source, to another repo, DELETE /repos/{o}/{r}, a ref delete outside heads/graft-e2e/<runId>/, a GraphQL mutation other than markPullRequestReadyForReview or with an unknown PR id, and POST /user/repos outside setup all throw before the fake fetch records anything; allowed routes pass; the probe client refuses every non-GET.
U-LIVE-GUARD-3 .env containing a GRAFT_E2E_* key or the actor token value as any value: exit 3, message names the variable, never the value.
U-LIVE-SEC-1 redact: registered values (also inside JSON, Error messages and stacks), each pattern, the smee URL; idempotent.
U-LIVE-SEC-2 A registered secret injected into an observed value, a probe error and a capture body appears in no file under the run directory and in no io output.
U-LIVE-SEC-3 gh auth token is spawned with argv ["auth", "token"] and no shell; a failing gh exits 2 without echoing its output; the git credential helper passes the token only through the child environment (spawn args and the git config contain no token).
U-LIVE-WAIT-1 Backoff sequence 2, 3, 4.5, 6.75, 10.125, 15, 15 s with an injected clock; returns the first truthy value; times out at the limit with the last observation; --timeout-scale applied; no real timer used.
U-LIVE-WAIT-2 Transient and rate-limited probe errors are retried, a 404 or a programmer error propagates at once.
U-LIVE-PLAN-1 For a fixed run id, each scenario's plan is stable (snapshot of step kinds, branch names, title prefixes, labels, sentinels placed per T9).
U-LIVE-PLAN-2 --dry-run over the whole suite: zero non-GET requests, no sweep-feedback or sync-reviewers call, every act printed once.
U-LIVE-SCEN-1..12 One test per scenario (s01..s10, b1, b2): the expectation evaluator over canned observations; live and none variants; one failing observation per S and M assertion flips the scenario to fail; --lenient-model turns M failures into WARN; W never fails (s03 disagree absent still passes).
U-LIVE-INV-1 INV-1: a success or in_progress Graft check fails; a non-Graft app's failing check is ignored; 2 Graft checks fail; pagination beyond 100 check runs.
U-LIVE-INV-2 INV-2: two ours fail; a human-pasted marker comment is not counted; a marker comment by <slug>[bot] counts only with GITHUB_APP_SLUG; a Graft comment on page 2 of 35 comments is found.
U-LIVE-INV-4 INV-4: allowed WARN sets per mode; any FAIL fails.
U-LIVE-INV-5 INV-5 per mode, including a cached card that needs no spend row.
U-LIVE-SENT-1 Classification: intent_cards.goal echo; a github.webhook job completed 10 minutes ago is accounted with its deadline, one completed 2 hours ago fails; a hit in another queue or table fails; details never contain the sentinel or row text.
U-LIVE-COST-1 The plan bound refuses a start above --max-cost-usd; a scenario whose bound would cross the limit is skipped (budget) and the boundary is exclusive at equality (spent + bound = max runs).
U-LIVE-COST-2 Every scenario's title, body and diff together stay under 40,000 characters (keeps the 20,000-token input bound honest).
U-LIVE-ASSUME-1 Each evaluator of §8 on canned evidence: pass, fail (403, 404, missing field, slug mismatch, new redelivery guid), unverified without --interactive, skipped when the scenario was skipped; A13 runs real normalizeEvent on shapes taken from GitHub's documentation.
U-LIVE-REP-1 report.json validates; report.md matches a snapshot for a fixed result set; files are 0600 and directories 0700.
U-LIVE-REP-2 --update-human-todo ticks an anchor only when all its assumptions passed, appends "Verified by live e2e run ()", is idempotent, and leaves every other byte of HUMAN-TODO.md identical.
U-LIVE-REP-3 verify --after-retention refuses before 3,900 s and turns remaining github.webhook hits into fail after.
U-LIVE-CAP-1 Capture files follow §9.4: names, fields, header allow-list, removed signature headers, redacted emails and tokens, index.jsonl complete.
U-LIVE-OPS-1 pilot sweep-feedback: --installation required and validated; usage line present.
U-LIVE-BASE-1 baseline --auth token without --dry-run exits 2; without the token exits 2 naming the variable; with both, no repositories row is needed, only GETs are sent, and no row is written.
U-LIVE-WORLD-1 World payloads for each emitted event validate against @octokit/webhooks-schemas and are accepted by Graft's handler schemas; PR files and patches match the trees.
I-LIVE-RUN-1 Full suite, LLM fake (live), outsider present (private mode), GITHUB_APP_SLUG set, world rate-limit headers on, interactive via an injected prompt that answers and calls world.clickButton: every scenario pass, all invariants pass, every assumption pass except A04 and A18 (unverified), report written; exit 0.
I-LIVE-RUN-2 LLM unconfigured (none): s01-s07, s09, s10, b1 pass with the none expectations; s08 skipped (needs_live_llm); exit 0.
I-LIVE-RUN-3 No outsider token: s08 skipped (needs_outsider) with the notice; exit 0.
I-LIVE-RUN-4 World with omitPerformedViaApp: A01 fail with evidence; with GITHUB_APP_SLUG set INV-2 still passes and A02 passes.
I-LIVE-RUN-5 A world hook rewrites one Graft check-run conclusion to success: INV-1 fails, the scenario fails, exit 1, the report names INV-1 and the check.
I-LIVE-SENT-1 A test-seeded row in policy_verdicts.errors containing a run sentinel: INV-3 fails naming policy_verdicts/errors.
I-LIVE-SWEEP-1 pilot sweep-feedback --installation A polls only A's changes (B's change untouched), records the reactions, sends no job.
I-LIVE-SETUP-1 setup --create --yes on an empty world creates the repo, pushes through the fake GitPusher (marker, graft.yaml, graft-e2e/), disables Actions, creates the label; a second setup --yes makes no write; a drifted graft.yaml is restored with one commit.
I-LIVE-CLEAN-1 cleanup --run-id X --yes closes X's PRs and issues, deletes only heads/graft-e2e/X/*, never sends DELETE /repos/...; a second call sends no non-GET request; another run's PRs are untouched.
I-LIVE-READONLY-1 The runner's DB session rejects an insert (read-only transaction error).

11. Mutation checks

Each mutation, applied alone, must make at least the listed test fail. The reviewer applies at least M1, M3, M5, M8 and M11.

# Mutation Caught by
M1 The write hook skips the sandbox check for POST U-LIVE-GUARD-2
M2 The report writer bypasses redact U-LIVE-SEC-2
M3 Every pg-boss hit is classified accounted U-LIVE-SENT-1
M4 The waiter ignores the backoff (fixed interval) U-LIVE-WAIT-1
M5 INV-2 reads only the first page of comments U-LIVE-INV-2
M6 A01 compares the app id as a string to a number U-LIVE-ASSUME-1, I-LIVE-RUN-1
M7 sweep-feedback ignores --installation I-LIVE-SWEEP-1
M8 cleanup deletes refs by prefix graft-e2e/ without the run id I-LIVE-CLEAN-1
M9 The cost guard uses >= instead of > U-LIVE-COST-1
M10 --dry-run executes react U-LIVE-PLAN-2
M11 --update-human-todo ticks an anchor with one failing assumption U-LIVE-REP-2
M12 s01 accepts logic as the live risk U-LIVE-SCEN-1
M13 The .env check compares keys only, not values U-LIVE-GUARD-3

12. README and HUMAN-TODO changes

  • README: a new section "Live end-to-end scenarios" after "Pilots and gate": purpose, the two credentials, the CLI block of §5, a pointer to the runbook, and the rule that agents never run it against GitHub. §5 Layout gets src/e2e and the import boundary. §7 gets the deviations heading (T-level choices made while implementing). The "Pilots and gate" command list gets pilot sweep-feedback, and the baseline line gets [--auth app|token] with "token: dry run only".
  • HUMAN-TODO: anchors (T11) on: step 1 "Install the App" (s1-install); step 2 "Confirm that comments created by the App carry..." (s2-performed-via); step 3 "Confirm model access" (s3-model-access) and "Check the outputs on GitHub" (s3-outputs); step 5 "Update the App's events" (s5-events) and "Check on GitHub" (s5-check-github); step 6 "Backfill eligibility" (s6-backfill), "Webhook payload retention" (s6-retention), "Check the baseline on real GitHub" (s6-baseline-github). New section "Live e2e" with: register the personal-account App and fill .env (runbook §2); create the actor PAT; optionally create the outsider account and token; run setup, install the App, run run --interactive --capture, verify --after-retention, report --update-human-todo, commit the ticked file, cleanup --yes; and a new item <!-- e2e:s6-redelivery --> "Confirm that a redelivered webhook is a duplicate".

13. Definition of done (all offline)

pnpm install
pnpm typecheck
pnpm lint
pnpm db:up
pnpm test # includes every U-LIVE-* and I-LIVE-* test
pnpm graft policy check e2e/fixtures/graft.yaml # exit 0
pnpm graft policy check e2e/fixtures/graft.s09.yaml # exit 0
pnpm graft policy check e2e/fixtures/graft.s05.yaml # exit 0
pnpm graft e2e run --only-offline # exit 0; prints the path of e2e-runs/offline-<runId>/report.md
pnpm graft e2e run --only-offline --llm none # exit 0; s08 skipped
pnpm graft e2e frobnicate # exit 2, usage
git check-ignore -q e2e-runs/x # exit 0
grep -rln "GRAFT_E2E_" src | grep -v -e '^src/e2e/' -e '^src/bin/graft.ts$' # no output
pnpm build

Also: docs/e2e/runbook.md exists with the sections of T15; README and HUMAN-TODO are updated per §12; the reviewer's mutation checks (§11) fail the named tests. No command in this list reaches the network beyond pnpm install and the Docker image pull, and none of them is setup, run, verify or cleanup against GitHub.

14. Amendments after review 1

Behaviour changes made after the first review (details in README §7, "Live e2e runner deviations and additions"):

  • Preflight (T5) gains installation_scope: the installation must be selected and list exactly the sandbox (id and name). The repository must answer under the sandbox's name. s10 picks its delivery by installation id, repository id and PR number.
  • Guard (T6/D4): the actor cannot write to the repository itself or to /transfer; the outsider is limited to the routes its plan uses; writes are sent without following redirects and a 3xx answer is refused; installation tokens are minted by app and probe for the run's installation only.
  • Products: the intent card's task input is derived from the head's own commits (no read of changes.task_id); the reviewer sync creates a missing change from the API, keeps the requested user named by the webhook, and runs once when a change's provenance is first published. s01 asserts linked_issue_number, s07 (d) carries Graft-Task, s08 requests the reviewer at open, s05 needs s01.
  • T11 / T13: --update-human-todo ticks only items that are checks; deployment and pilot items get an "observed in sandbox" note. s3-outputs needs a --wait-cron run.
  • D17: --only-offline runs the live variant unless --llm none; its output is redacted and its environment holds only the offline variables.
  • D2: git children are isolated from user and system configuration, clone anonymously, and push through an askpass program.
  • T9: public (fork) mode has an integration test.

Mutation list (re-run with python3 docs/e2e/mutations.py [id ...], database up)

M1 to M13 are spec §11. The N series was added with the fixes of reviews 1 and 2; each is applied alone and must fail the test named.

# Mutation Killed by
N1 The intent job gets no task from the head's commits I-INT-TASK-1, I-INT-TASK-2
N2 Reviewer sync skips when there is no change row I-REV-REQ-1, I-REV-5
N3 A claimed requested reviewer is recorded without the timeline confirming it I-REV-REQ-3
N4 The installation-scope refusal is removed U-LIVE-CLI-3 (installation_scope)
N5 findPrDelivery ignores the payload's repository U-LIVE-GUARD-4
N6 A deployment item (s1-install) becomes tickable U-LIVE-REP-2
N7 A 3xx answer to a write is not refused U-LIVE-GUARD-5
N8 The outsider may use any /pulls route U-LIVE-GUARD-5
N9 s05 accepts a null H0 U-LIVE-SCEN-5
N10 git children use the caller's environment as given U-LIVE-SEC-3
N11 s02 drops the team-name check U-LIVE-SCEN-2
N12 Reviewer sync does not call ensureRepository I-REV-REQ-4
N13 The provenance_published listener enqueues nothing I-REV-REQ-5
N14 The preflight no longer compares the repository's full_name U-LIVE-CLI-3 (sandbox_renamed)
N15 setup no longer checks the created repository's name I-LIVE-SETUP (created repository)
N16 childEnv keeps GRAFT_E2E_* U-LIVE-SEC-4
N17 childEnv keeps GIT_* for git U-LIVE-SEC-4
N18 A token may be minted before the installation is known U-LIVE-GUARD-5
N20 GIT_CONFIG_GLOBAL removed from the git isolation U-LIVE-SEC-3 (literal values)

Also in §14 after review 2: reviewer sync confirms a requested reviewer from the issue timeline (jobs write only API data); sandbox_renamed is a preflight check; installation tokens are minted only once the run's installation is known.
